Delivering an SAP IBP Solution at Turners & Growers

T&G Global selected SAP’s Integrated Business Planning (IBP) solution to support demand, allocation, fruit estimation and production planning, replacing a mostly manual and non-integrated S&OP solution.

Turners & Growers were seeking a more efficient solution to support the business in the planning and delivery of supply against demand that could scale with the growth of their global apples business.

Expert360 was asked to supply capability to take on project and change management together with solution testing for the project. An Expert360 team was assembled and integrated with an existing project team consisting of T&G staff and external vendors.

Expert360 was asked to supply capability to take on project and change management together with solution testing for the project. An Expert360 team was assembled and integrated with an existing project team consisting of T&G staff and external vendors.

Solution

The project was structured by Expert360’s project manager, working alongside the SAP Solution Architect, to deliver four work packages, managing the work of internal business experts, technology SMEs inside T&G alongside SAP specialists, on and off shore.

The first 3 work packages were successfully delivered over the course of 2022, with the business adopting these during the year.

The change management was delivered in two parts with different Expert360 change specialists. The first change manager focused on organisational change and communications to affected staff and gaining the support of the owning business stakeholders, while the second change manager oversaw technical change, focused on, primarily, acceptance, business readiness, training and roll out.

The testing component was structured as an end-to-end testing service. An initial engagement to develop a testing strategy and establish tooling etc. This notably included the first implementation of Xray at T&G, integrated into T&G’s Jira implementation, managing test plans, test cases, execution and results. 

With a test lead introduced and a supporting Expert360 test team assembled, responsibility was taken for System Testing, System and Integration Testing, overseeing the UAT process and supporting roll out and post-deployment stabilisation.

Impact

The project thus far has been delivered successfully, with the 3 work packages operational by end of 2022.

As of early 2023, T&G was moving into a business-led process to complete the final work package and actively using the existing functionality to support the 2023 apples season.
